Everyone is building AI agents wrong, and I think I finally understand why. After eighteen months spent deploying agentic systems at scale—first at a frontier lab, then advising half a dozen startups, and most recently through a series of experiments I was asked not to write about (I'm writing about them anyway)—I've arrived at a conclusion so simple it feels almost embarrassing to state.
